Make charcoal
Cook wood slowly with almost no air so it becomes light black fuel that burns far hotter than wood β the key to lime, glass, and metal.
Wood fire tops out around 600β800 Β°C β hot enough to cook and warm, not hot enough to change stone and metal. Charcoal is wood with the water and tarry gases cooked out, leaving nearly pure carbon. With air blown into it, a charcoal fire passes 1,100 Β°C β the doorway to hard-fired pottery, lime, glass, copper, and eventually iron. Almost everything above fire in the tech tree burns charcoal.
The trick sounds like a riddle: heat wood without letting it burn. Plenty of air turns wood into ash and smoke β gone. Almost no air can only cook the wood, and cooked wood is charcoal. The real name for this cooking is pyrolysis β "fire-splitting" β but the plain version is enough: starve a fire of air and it stops eating the wood and starts sweating it instead β the water and tarry gases are driven out of it like sweat from skin, and the black carbon stays behind. So you start a fire, bury it alive, and let it smolder for hours under a skin of soil while you ration its breath.
This guide uses a pit, the easiest sealed oven a beginner can make β the earth does the sealing for you. Charcoal burners through history built the same machine above ground as a soil-skinned mound. Pit or mound, you run it by reading the smoke.
You need
- Dry wood, about arm-thick, in 30β50 cm lengths (forearm-length). Arm-thick matters: twigs cook away to nothing, log-thick pieces stay raw in the middle. Dense hardwood (oak, beech, hickory) makes strong charcoal; soft wood works but crumbles. Dry means cut months ago, cracking at the ends β green wood spends half the burn boiling off its own sap. A knee-high pile makes a worthwhile first batch.
- A patch of bare, diggable soil, far from trees, branches, roots, and anything dry β this fire runs half-watched for a day and unwatched for another.
- Green leaves, grass, or ferns β a fresh, damp mat to stop soil falling through the gaps into the wood.
- Loose soil and a digging stick or shovel. Soil is your air valve β you open and close the fire's breath with handfuls of it. Keep a spare pile within arm's reach.
- Water nearby, enough to drown trouble, not just splash it.
- A long poking stick, so your hands stay out of the heat.
Steps
- Dig a pit about 50 cm deep (knee-deep) and 1 m across (a long stride) in bare mineral soil β soil with no roots, buried leaves, or black crumbly matter. Mineral soil is ground-up rock; it cannot catch fire. Clear the ground bare for 3 m around (three long strides). Check the wind: on a gusty day, wait. Do not line the pit with stones from a stream or damp ground β water trapped in wet rock turns to steam and can burst the stone like a small bomb.
- Light a strong fire in the bottom and feed it until a fierce bed of coals covers the pit floor. This bed is the engine that will cook everything above it.
- Stack your wood into the pit, tight and flat, layer on layer, thickest pieces low where the heat is fiercest, until the pit is full. Tight matters: gaps hold air, and air inside the pile means burning instead of cooking. Let the whole load catch and burn openly β flames across the top, usually 15β30 minutes. You are spending a little wood to heat the rest. Stay with it; an open fire this size is never left alone, even for a minute.
- Bury it alive. Lay the mat of green leaves or grass over the burning wood β full cover, so soil cannot rain into the gaps β then shovel on about 10 cm of soil (a hand-span), everywhere except three or four fist-sized vent holes around the edge. The vents are not a mistake in the seal: they let in just the trickle of air that keeps the inside hot enough to keep cooking, and they let out the smoke you are about to read. The flames die at once. That is right. From now on the fire cannot burn; it can only cook.
- Read the smoke β it is your only window. For the first hour or two the vents pour thick white smoke smelling of wet wood: steam, the water boiling out. Then it turns heavier, yellow-grey, and sharp β it stings the nose and eyes: the tars and gases cooking out, the very stuff that would have been flame. This is the long middle of the burn, roughly 6β12 hours for a pit this size. The pit may hiss, tick, and sigh. All normal.
- Patrol while it smokes. The soil skin dries, cracks, and slumps, and every crack is a leak β air in means charcoal turning to ash where you cannot see it. Walk the rim every half hour and pat soil over every crack, every wisp rising where no vent is. If a vent roars or shows flame down inside, it is breathing too fast: half-close it with soil. If flames break through the skin, smother them at once. You are the valve; the smoke tells you which way to turn it.
- Seal it when the smoke changes. After the long yellow hours, the smoke goes thin, hazy blue β like heat-shimmer, almost nothing β and the sharp smell fades. That blue is the signal: water gone, tars gone, and the fire inside has started eating the charcoal itself. Close every vent, bury every crack. Airtight, everywhere. Starved completely, the fire inside suffocates.
- Wait 24β48 hours for it to cool. Do not peek. A pit that still feels warm through the soil is still alive inside. This is the hardest step and the most important one: open too soon and the whole batch flashes to ash. Charcoal keeps forever; one more day costs nothing.
- Open and sort. Open from the edge, slowly, with the poking stick, water at hand. Good charcoal is black all the way through, strangely light for its size, and snaps with a clean, almost glassy ring. Half-done pieces give themselves away: brown in the middle when snapped, heavy, dull-sounding, ends cracked but still showing wood grain. Not waste β set them aside for the next burn. Expect about 1 part charcoal from every 4β5 parts wood by weight for a well-tended pit, less on your first try. Store it dry, off the ground, under cover. Then kill the pit for good: pour water over the whole floor and rim, stir the wet ash and soil, pour again, and feel everywhere with the back of your hand. Drown, stir, drown, feel β walk away only when it is cold.
Watch out
- Opening early sets the whole batch on fire. Inside the sealed pit is a bed of glowing-hot carbon, waiting. Give it sudden air and it ignites almost instantly, everywhere at once β hours of work burn to ash in minutes, and a face-full of flame can come with it. The save: when in doubt, wait another day, and open from the edge with a stick, never leaning over the middle.
- The smoke is heavy with carbon monoxide β an invisible, smell-less gas that takes the place of air in your blood. Headache and dizziness are the warning; sleep is the danger. Work upwind, never lean over the pit breathing smoke, never run a burn near where anyone sleeps. Burning charcoal makes carbon monoxide too, so never burn charcoal inside a closed shelter, tent, or unventilated room β it has killed quietly for as long as people have made it.
- Fire can creep underground through roots and buried litter and surface days later, far from the pit β dry roots smolder like a fuse, invisibly. The save is prevention (bare mineral soil, the 3 m cleared ring) plus drowning the area when you finish: pour water, stir the wet ground and ashes, pour again, then feel with the back of your hand. Drown, stir, drown, feel. Only walk away cold.
- Leaks make ash, not charcoal. If you open the pit to mostly grey powder, air got in and quietly burned the batch while it looked sealed β usually where the skin slumped as the wood shrank beneath it. Next time: patrol more often, keep spare soil at hand, re-top the skin whenever it sinks.
- A batch full of brown, heavy, half-done pieces means the burn was too short, or the wood too thick or too green. Nothing is lost β half-charred wood finishes in the next burn. Next time, split the thick pieces and let the yellow smoke run its full course before sealing.
- "Cold" charcoal can reignite days later. One warm piece buried in the stored pile can slowly wake the rest. Before storing, spread the batch out and check every piece with the back of a bare hand. Store it dry β wet charcoal is safe but useless until dried again.
How it works
Burning needs fuel and air to meet. Take away the air and heat can no longer burn the wood β it can only break it apart. That breaking-apart is pyrolysis, Greek for "fire-splitting," and you have already used it if you have made char cloth: the same one-way door β heat splits the wood apart, the smoke and steam walk out, and no amount of cooling ever puts them back β only here the doorway is bigger.
Picture what heat does to wood sealed away from air. Wood is water, tars and gases, and carbon woven together β green wood up to half water, and even well-dried wood keeps a share of it; of the dry stuff, about three parts in four are tars and gases and one part is carbon, the black stuff. As the heat climbs, the wood sweats its parts out in order. First the water leaves as steam: the thick white smoke. Then the tars and gases cook out: the heavy yellow-grey smoke that stings your eyes. Here is the strange part β that yellow smoke is the flame you never let happen. In an open fire, those same gases are what actually burn as the bright dancing flames; wood itself never flames, its gases do. In the pit, with no air to burn them, they simply leave. What cannot leave is the carbon. It stays behind: black, light, nearly pure. When the water and tars are gone there is nothing left to sweat, the smoke thins to blue haze, and any air now would start burning the carbon itself β which is why blue smoke means seal it now.
Why does charcoal so far outburn the wood it came from? Count what wood wastes. A good share of its weight is water β up to half, if green; a fifth even when well dried β and boiling water steals enormous heat β every drop is paid for before the fire warms anything else. Much of the rest leaves as smoke: gases that burn halfway and escape as soot, taking their unspent heat with them. Charcoal has already paid both bills. No water to boil. No smoke to waste. Just dense carbon that burns clean and glowing and β the key β welcomes as much air as you can push into it. Blow on wood and the extra air mostly hurries those half-burnt gases away as more smoke; blow on charcoal and there is nothing left to escape β every breath goes straight into the glowing carbon, and it climbs past 1,100 Β°C, as hot as your bellows can drive. That is why the forge and the kiln demand charcoal and will not settle for wood.
And the pit itself? A breathing machine, with you as its valve, opening and closing its breath with handfuls of soil. The soil skin keeps air out; the vents ration a trickle in β enough to keep the inside hot, never enough to let it feast. The smoke tells you what is happening where you cannot see: white, still drying; yellow, cooking; blue, done β choke it and let it sleep.

- Practice the idea today, safely and small: put finger-thick sticks in a tin with a small hole punched in the lid and set it in a campfire. Smoke jets from the hole β pyrolysis in miniature. When the jet stops, pull the tin out, let it cool sealed, and open it to find perfect little charcoal sticks. The whole pit burn in the palm of your hand.
- Try the mound once the pit feels easy: wood stacked tight above ground around a central channel, skinned in turf and soil, lit down the middle. Mounds scale up better than pits and fed centuries of ironmaking.
